Pre-tax season checklist for tax workflow automation

Published:
By: Luke Frye

The best tax seasons are designed, not endured. The firms that consistently report smoother, less stressful busy seasons share one habit: they set up their systems before the first client engagement opens, not after the first deadline slips.

This checklist is for tax professionals who want to use the pre-season window to build a workflow that handles more of the coordination automatically. It covers the three stages where most firms lose the most time and what it looks like to have each one running before January arrives.

What is Canopy? Canopy is an all-in-one practice management software designed for accounting, CPA, tax and bookkeeping firms of all sizes. For tax-specific work, Canopy's Tax Workflow Automation combines Smart Intake, Smart Prep and Smart Delivery so intake, preparation and delivery all run from the same system your firm already uses to manage its practice.

Why the work you do now shapes the season you have later

Most of the friction in a tax season does not come from the work itself. It comes from the space between the work: the week spent waiting on a W-2 before prep can start, the signature that sits in a client's inbox for three days, the invoice that goes out two weeks after the engagement closed because billing was never connected to workflow.

Those delays compound. A stalled intake pushes into a deadline crunch. A slow delivery queue becomes a cash flow problem. And by mid-March, the backlog has become an infrastructure problem, one that was set in motion months earlier.

The firms that avoid this pattern set up automation to handle the coordination before the season began.

The pre-tax season checklist

1. Measure how long intake actually took last season

Before setting up anything new, look back. How long did it take from the moment an engagement opened to the moment your team had everything needed to start prep? If the answer is more than five business days for a typical 1040 client, manual document collection is your biggest opportunity.

A well-configured intake system builds a custom document checklist for each client from prior-year return data, sends the request automatically, reminds the client without staff involvement, and matches incoming uploads to the correct line item the moment they arrive. Your team opens their queue to find engagements ready to move rather than waiting to start.

Smart Intake does this inside Canopy. Because it lives in the same platform as the rest of your firm's workflow, there is no context gap between what a client submitted and what a preparer sees and no manual handoff in between.

2. Identify where AI can replace data entry in your prep process

AI-assisted tax preparation removes the part of prep that does not require a preparer: extracting data from documents and re-entering it into tax software. That is clerical work, and it is where AI earns its keep.

Before busy season starts, identify which return types in your practice carry the most manual data entry. For most firms, the 1040 workflow is the highest-volume opportunity. A preparer who opens a draft return with data already mapped and ready for review, rather than a blank form, moves significantly faster without any reduction in accuracy. Every AI-generated field remains editable by staff before a client ever sees it.

Canopy's Smart Prep uses AI to extract and map data from client documents into a draft 1040, and it works alongside Drake, CCH Axcess, ProConnect and UltraTax rather than replacing them. Firms using Smart Prep report preparing returns roughly 4x faster without adding headcount.

3. Set up delivery before the first return is ready

Most firms think about delivery last. The firms with the smoothest seasons think about it first.

Delivery is where finished work becomes paid revenue. If your current process requires a manual export, a separate eSignature tool, and a follow-up email to collect payment, every completed return creates three more tasks for your team. Multiply that across a full return roster and delivery becomes its own bottleneck.

Automated delivery turns return handoff into a single guided experience: the return is delivered, reviewed, signed, and paid in one flow. Smart Delivery in Canopy auto-generates the e-signature package and invoice from the completed return, and locks final documents until payment clears. Firms using Smart Delivery recover up to 90 minutes per return previously spent on manual delivery coordination.

4. Make sure your tools share the same client data

Automation only works when information flows between stages without a person in the middle. If your intake tool, tax software and billing system do not share data, you still have a manual handoff problem.

This is also a security consideration. When client data moves between disconnected systems manually, it creates gaps in oversight and opportunities for error or exposure. Embedded AI, AI that lives inside your practice management platform rather than as a standalone tool, reduces both risks. Because the data never leaves the system, there is no context gap and no third-party data transfer to introduce a security variable. Every AI output is reviewable by your team before it moves forward.

Canopy's Tax Workflow Automation runs Smart Intake, Smart Prep and Smart Delivery in one platform, so every stage shares the same client data and every AI output stays under your team's review.

5. Give your team time to learn before the volume arrives

New workflows fail in January when they were installed in December. If your firm is adopting new automation tools for this season, the pre-season window is the only time your team can build genuine fluency without deadline pressure.

Plan for two to four weeks of real engagements through the new system before volume picks up. Canopy University provides structured onboarding for every part of the platform so the first season on a new system is not a trial-by-fire.

The season is built before it starts

Tax firms that consistently run better busy seasons are not working harder than everyone else. They spent the time setting up systems that handle the coordination so their team could focus on the work.
